Start from the sales motion, not the tool. Every stage must have an entry criterion, an exit criterion, and a single owner. Everything else — fields, automations, reports — flows from that.

  • Every stage has a definition-of-done in one sentence.
  • Every field is used by a report or an automation. No decorative fields.
  • Adoption is measured weekly for the first 90 days.
